The detail behind how we work

From business pressure to measured results

Understand, Align, Improve, Enable, Measure is what you'll actually experience. This page is the more detailed process underneath it — a clear, ten-step system your own team can eventually run without us.

How the ten steps map to the five stages

1. Understand

Steps 1–2: Business Pressure, Business Outcomes

2. Align

Steps 3–5: Outcome Trees, Products & Value Streams, Constraints

3. Improve

Steps 6–7: Transformation Opportunities, Interventions

4. Enable

Step 8: Experiments

5. Measure

Steps 9–10: Outcome Loops, Measured Results

The 10 steps

  1. 1

    Business Pressure

Name what's really putting pressure on the business — profit, growth, capacity, or competition.

  2. 2

    Business Outcomes

Turn that pressure into specific goals your leadership team actually agrees on.

  3. 3

    Outcome Trees

Build a simple map connecting each goal to the smaller results that actually drive it.

  4. 4

    Products & Value Streams

Map out how your business actually delivers on those goals today.

  5. 5

    Constraints

Find the real bottleneck slowing each process down.

  6. 6

    Transformation Opportunities

Identify the specific changes that would actually fix that bottleneck.

  7. 7

    Interventions

Pick the right fix for the job — sometimes that's AI, often it's something simpler.

  8. 8

    Experiments

Test the fix on a small scale first, and measure what actually happens.

  9. 9

    Outcome Loops

Set up a simple system that keeps checking whether it's really working.

  10. 10

    Measured Results

Prove it worked against the original goal, then use what you learned to keep improving.

The Intervention Ladder

Once we know what's really holding you back, we pick the simplest fix that actually solves it. AI is rung five and six — not the default.

  1. 1

    Eliminate

Just stop doing it. Often the fastest, cheapest fix available.

  2. 2

    Simplify

Make the process simpler before adding any technology to it.

  3. 3

    Redesign

Rebuild the process around the result you want, not around old habits.

  4. 4

    Automate

Use straightforward automation for predictable, repetitive work.

  5. 5

    AI-Assist

Use AI to help people make better decisions on more complex work.

  6. 6

    Agentic

Let AI handle multi-step tasks on its own, within clear limits you set.

  7. 7

    Human-Led

Keep people in charge, on purpose, wherever judgment matters most.
